The Quarterly Operating Framework is a simple system for deciding what matters, measuring progress and executing consistently over a quarter.

This is the exact framework I used over more than a decade leading revenue organisations. It helped me focus teams, make better decisions and contribute to more than $150 million in net-new ARR.

At the end of every quarter, you know three things:
What mattered.
What worked.
What to do next.

Then you start the next quarter with confidence instead of confusion.

The Framework

We do not start with actions.We start with direction.

Most people start with a task list and hope they lead somewhere.
My framework flips that logic. We first decide where we want to go, then define the priorities, and finally execute against them.

Reflect

Before the quarter starts, block off an hour or two. Get clear on:

  • What do I need to move in the direction I want to go?
  • What am I working toward longer-term?
  • What do I need to let go of to focus?

Define your priorities

Pick your three priorities for the quarter. Not tasks. Directions. For each one, write down:

  • A clear goal (what does success actually look like?)
  • A weekly metric (how will I know I'm making progress?)
  • A habit (what keeps me on track week to week?)

Plan it month by month

Break your three priorities into monthly focus points, metrics, and habits. Don't overthink it. Keep it loose — this is about rhythm, not rigidity.

Check in weekly

Every week, write down what you did, how it went, and what needs to change. Do this for a few weeks and patterns start to show up. Follow them.

Every ending is a new beginning

When the quarter's over, go back through it:

  • Did I stay on track?
  • What worked, what didn't?
  • What's next?

This framework is your companion, not your boss. Let it support your rhythm.

The three typical mistakes.

Wrong priorities

You solve for what you assume the problem is, not what the data actually shows. Then you set expectations you can't hit, and get frustrated when you miss them.

Changing direction too often

Adjusting course is sometimes necessary. Doing it every few weeks isn't — it's just avoidance dressed up as flexibility. A quarter is short. Finish it, look at the results, then decide what to change.

Confusing direction with activity

Direction is where you're headed. Activity is how you get there. If you're going to Amsterdam, you can walk, bike, drive, or fly — the destination doesn't change, only the vehicle does.
